# Getting cold-email replies to sort themselves

> Notes from building an outreach workflow where the hard part isn't sending emails, it's handling every reply the right way.

- Result: Every reply sorted and followed up automatically
- Running cost: Roughly $10–30/month, plus an email account
- Works with: Gmail or Outlook, A CRM or a spreadsheet, A calendar booking link
- If it gets it wrong: Every first email waits for approval. Anything it can't sort with confidence lands in a “needs you” pile instead of getting an automatic reply.

## Why I built this

The hard part of outreach isn't sending emails. It's what happens when people reply.

"Interested." "Not now, try in March." "Who's the right person?" "Unsubscribe." Sorting those by hand, every day, is where outreach quietly dies.

## What it does

Every reply is read and handled the right way, so nobody interested waits and nobody who said no hears from you again.

## How it works

1. **A short first email** for each prospect, opening with one specific detail about their business.
2. **Replies are read and sorted:**
   - **Interested:** they get meeting times and a booking link.
   - **A question:** a draft answer waits for a human to check.
   - **Not now:** snoozed for 60 days, then a polite follow-up.
   - **Remove me:** removed and never contacted again.
3. **The CRM updates itself** with every outcome.

## What it runs on

A normal Gmail or Outlook account and a CRM or spreadsheet. I'm using it for Hour & Hearth's trade outreach to Sydney interior designers: the first ten pitches each carry a personal line taken from the designer's own site, and every one waits for approval before it goes.

## What it costs to run

| | |
|---|---|
| **Automation server and AI** | Roughly $10–30 a month |
| **Your time** | A few minutes a day checking drafted answers to questions |

## What I learned

- **"Remove me" has to be instant and permanent.** It's the reply that matters most to get right.
- **Low volume works better.** Every email is different and goes only to businesses with a genuine reason to hear from you, with an easy way to opt out.
- **Questions shouldn't be answered automatically.** A drafted answer a person checks keeps the conversation human.
